01 Paying Twice for the Same Mistake

Every click this store bought was a small bet, and the landing experience kept losing it.

A pet supplies Shopify store was spending five figures a month on Meta and Google ads with a ROAS hovering around 1.7. After product costs, that's roughly break-even. The ad account itself was healthy: strong click-through rates, sensible targeting, creative that clearly resonated. The agency running the ads kept optimizing audiences and budgets, and the needle barely moved, because the problem wasn't in the ad account at all.

Every ad, regardless of what it promised, dumped traffic onto one of two places: the homepage or a standard product page. An ad about solving dog separation anxiety landed on a generic product page. An ad about a puppy starter bundle landed on the homepage. The visitor's next step was always the same: figure out where the thing from the ad went. Most didn't bother. Paid landing traffic was converting at 1.3% with a 71% bounce rate.

This is the most expensive design gap in ecommerce because you pay for it twice: once for the click, and again in the lost sale. The fix wasn't better ads. It was building pages designed to receive them. This case study covers the landing page system we designed, the message-match principle behind it, and what happened to the ad economics.

The core landing page insight: an ad makes a promise and the landing page either keeps it instantly or breaks it. A visitor from an ad gives you seconds to confirm they're in the right place. Generic pages make every ad a broken promise, and you pay full price for each one.

02 What the Traffic Audit Found

We audited the full paid journey: every active ad, the page it pointed to, and the behavior of the traffic after the click, using GA4 segments, heatmaps, and session recordings filtered to paid sources only. Paid traffic behaves differently from organic, and auditing them together hides the problem:

03 Our Landing Page Approach

A landing page is not a small website. It's a continuation of one specific ad, with one job and one audience. Our system for paid destinations:

One page per ad concept, not per product

Structure

The 14 ad concepts clustered into 5 promises: three problem-solution angles (anxiety, shedding, joint health), one bundle offer, and one brand story. Each got its own landing page built around that promise, several pages selling the same products through different doors. A product page has to serve everyone; a landing page only has to serve the person who clicked this specific ad, which is exactly why it converts better.

Design from the ad backward

Message match

Every page's hero was designed while looking at the ad it receives: same headline language, same imagery style, same offer, stated in the first screen. The visitor should feel the page is the next frame of the ad they just watched. This principle, message match, has been landing page orthodoxy since the earliest conversion research, because inconsistency between ad and page is the fastest way to lose a paid visitor.

Strip everything that isn't the decision

Focus

Landing pages got a reduced header (logo and cart only), no mega menu, no footer link farm, no related products. One page, one action. The full site is one click away for anyone who wants it, but the default path leads to checkout. Cutting exit paths on a page you paid to fill is the cheapest conversion lift available.

04 Message Match: Ad to Page

Here's the transformation for the store's highest-spend ad concept, the separation anxiety angle, which was landing on a generic product page:

The auto-applied discount detail: making the ad's discount apply automatically through the link, and confirming it visibly on the page, removed the single most-watched failure in the session recordings: users scrolling around looking for where to use a code. Never make a paid visitor remember anything from the ad. The page should carry it for them.

All five pages share one template structure, populated differently per ad concept. Top to bottom:

Two production rules made the system sustainable. Every page was designed mobile-first at 375px, because 84% of the ad clicks were mobile. And every page had a strict weight budget: under 1MB, under 2.5s load on 4G, verified before launch. The pages ship as Shopify sections, so the store's team can spin up a new landing page for a new ad concept in hours without touching a designer.

06 Testing and Iteration

The first version of each page was a hypothesis, not an answer. With five figures of monthly ad spend flowing through these pages, even small conversion differences compound fast, so each page ran through simple A/B tests after launch. What the tests taught us:

Worth noting: two of our four initial design instincts lost their tests. That's the point of testing on real paid traffic. A landing page system that ships and never gets tested is just a prettier version of the original guess.

07 Results: Same Ads, Same Budget, Profitable Economics

Ad budget, audiences, and creative were frozen during the measurement window by agreement with the ads agency, so the landing pages are the only major variable. Seasonality was mild in this window; the same period the prior year showed no comparable lift.

Context: a ROAS of 1.7 to 3.0 is the difference between an ad channel that treads water and one that funds growth. Nothing about the ads changed. The store had been paying for competent traffic and losing it on arrival. Design didn't make the marketing better, it stopped wasting it.

08 Why It Worked

Three decisions drove the result, in rough order of impact.

Message match isn't a design flourish, it's the entire job of a paid landing page, and it's why one page per ad concept beats one page per product for paid traffic every time.

Fewer exits, faster page, one decision Focus

Cutting the mega menu, footer links, and related products removed 30+ exit paths from pages the store paid to fill. Halving the load time kept the mobile majority from abandoning before the page painted. Neither change required creativity, just the discipline to treat a paid destination differently from a browsing page.

Because the pages are a templated system in Shopify sections, every future ad concept gets a matched landing page by default, built by the store's own team in hours. The A/B results are documented so learnings persist. The lift wasn't a one-time project outcome; it changed how the store launches ads permanently.
